If the gifextractor tool doesn't like the gif then it will not process it properly. The best way to check is after you have made your custom navboot file to then pull that new file back up into the gifextractor took and check to make sure the new logo has been inserted into the file.
If you are already at V27 then you have to go down in order to reinstall V27. Note that there are implications to downgrading your OS, such as changing to Euro mode.
